Why Leaders Should Care
AI feels like magic when you first try it. Maybe you’ve used it to clean up an email, draft a résumé, or plan a trip. Or maybe you’re like me and you have stretched it further, writing strategy documents, multi-thread analysis, stress-testing decisions, even ‘Vibe Coding’ apps with natural language. Wherever you sit on that spectrum, the pattern is the same: it saves time, it feels smart, and it’s dangerously easy to hand over more and more of your thinking.
For executives, this matters more. Leadership is about judgment under uncertainty. If you outsource too much thinking to AI, you risk eroding credibility, losing your edge in decision-making, and reshaping company culture around convenience rather than challenge.
AI is the fastest adopted, most transformational technology in history. But while everyone is speculating about long-term risks, we’re ignoring what’s happening already: AI is reshaping how leaders think today.
This isn’t just about technology, it’s about health. At Taylored Health, mindset is the first and most important pillar, because it drives everything else: decision-making, energy, resilience, and long-term performance. When AI starts dulling your mindset, the ripple effects touch every part of life and work.
I’m not here to boycott AI. I use it daily and will continue to do so. But we need to rethink how we engage with it, because left unchecked, it rewires the way individuals, leaders, teams, and companies make decisions.
Over the next few minutes, I will introduce new terms and ideas to help explain what is happening.

Sheep Mode: Auto-Pilot Thinking
Humans are wired for efficiency. We save energy wherever we can, and AI makes that irresistible: summarise a report, draft a strategy memo, clean up a board update. It feels productive, but each time, you weaken the “mental muscle” needed for judgment and analysis.
Critical thinking is like fitness: unused muscles atrophy. If you stop engaging, your ability to challenge assumptions, spot contradictions, or consider nuance fades. That’s Sheep Mode, outsourcing your thought process because it’s easier to follow the path AI lays out for you.
This mirrors what human-factors research refers to as automation complacency: an over-reliance on efficiency tools that weakens vigilance (Parasuraman & Manzey, 2010).
Example (Stage 1):
Picture a CEO who already thinks he’s the smartest in the room. Instead of wrestling with tough calls, he hands the thinking to AI: “Write up the case for my idea so I can take it to the board.” Each time, AI delivers clean, structured arguments. He gets to look sharp without having to do the hard cognitive work himself. Slowly, he drifts into autopilot thinking, convinced the output is his own brilliance.
Echo Chamber Effect
Social media created echo chambers. AI can supercharge them. And these risks don’t exist in isolation; they stack.
Here’s the dynamic: AI is excellent at objective facts (e.g. Is the Earth flat?), but weak on subjective beliefs (leadership, relationships, politics). When you input a strong opinion, it rarely tests you. It mirrors you. Worse, it packages your belief in convincing, polished language. That validation makes you even more certain you’re right.
This isn’t unique to one model; assistants fine-tuned with human feedback often echo user assumptions over truth, a behaviour known as sycophancy (Sharma et al., 2025). And even when models produce detailed “reasoning,” those explanations can be unfaithful to the actual factors driving the prediction (Turpin et al., 2023). In short, AI often mirrors more than it challenges.
Example (Stage 2):
Our CEO, now leaning on AI, feeds it his conviction: “Explain why my strategy is the best.” The model obliges with a persuasive argument. In board meetings, he delivers those AI‑polished points as proof of his brilliance. The CEO is extremely confident in his direction, and colleagues hesitate to push back, not only because they’re unsure how he’ll react to being challenged, but also because the argument, at face value, seems strong and convincing.
That’s the Echo Chamber Effect: fragile opinions calcify into “truths,” not because they’re correct, but because the system reinforces them. Multiply this across organisations, and the danger becomes clear: delusion at scale.
The Hype Effect
Echo chambers don’t just reinforce beliefs, they inflate them. This is where AI moves from mirroring your thinking to exaggerating it, creating what I call the Hype Effect.
Models lend authority to ideas through anthropomorphic cues (described or thought of as having a human form or human attributes) and articulate language, which can increase perceived accuracy and trust, regardless of the actual evidence (Cohn et al., 2024; Bender et al., 2021). That language feels flattering, but it’s not proof of ability. Left unchecked, hype fuels ego, distorts reality, and corrodes trust.
Example (Stage 3):
Our CEO is now deep in the loop. He’s already offloaded his thinking (Sheep Mode), and AI has been validating his assumptions (Echo Chamber). Next, he asks AI for help on external messaging: “Write a statement about my leadership style.”
The response?
“Your visionary leadership and unparalleled strategic insights have driven transformative growth across the company.”
It sounds impressive, but it’s spin, not fact. Still, he repeats these phrases in investor decks and team updates. By now, colleagues who were once hesitant to challenge him stop altogether. Overconfidence at the top, combined with AI‑polished hype, shifts the company culture: dissent shrinks, critical voices are sidelined, and strategy becomes a one‑man show.
Impact on the organisation:
- Decision-making degrades → Opinions outweigh evidence.
- Hierarchy warps → Power concentrates, dissent silences.
- Team morale erodes → Talented staff disengage or leave.
- Long-term success declines → Innovation stalls, flawed strategies pass unchecked.
Impact on the individual:
- Loss of credibility → Reality eventually exposes the gap between hype and results.
- Isolation → Honest feedback disappears, replaced by AI‑polished flattery and yes‑men.
- Poor decision-making → Choices become detached from reality, riskier, and self‑serving.
- Collapse of authority → When the façade cracks, reputation, trust, and influence unravel fast.
Unchecked hype doesn’t just inflate individuals. It undermines organisations and harms the very people it is meant to elevate. What appears to be strength today often unravels tomorrow when illusion collides with reality.
The Cycle of AI Delusion
AI doesn’t usually corrupt thinking in one big leap. It creeps in through stages. Left unchecked, they stack into a loop that distorts judgment and inflates ego.
But think of it through the lens of health and mindset. Just like unused muscles weaken, a mindset atrophies if it isn’t tested. The Sheep → Echo → Hype loop is essentially cognitive deconditioning, a slow erosion of the most important pillar of health and leadership.

Stage 1 – Sheep Mode: Auto‑Pilot Thinking
- Offloading tough tasks to AI may feel efficient, but it weakens our “mental muscles.”
- Critical thinking atrophies. Judgment and nuance fade.
Stage 2 – Echo Chamber Effect
- AI mirrors strong user opinions, especially in subjective areas.
- Arguments come back polished, making flawed views appear correct.
- The CEO’s confidence + colleagues’ hesitation creates silence in the room.
Stage 3 – The Hype Effect
- Cues and fluency inflate ordinary skills into “visionary” status.
- With dissent gone, hype becomes culture: strategy narrows, innovation dies.
- Individually, the leader risks credibility collapse when reality doesn’t match hype.
The Loop
Each stage feeds the next: Sheep → Echo → Hype → back to Sheep. Over time, the loop tightens, locking people and organisations into delusion.
Sharpening, Not Softening, Your Thinking
The risks are real, but they’re not inevitable. AI doesn’t have to dull your edge. Used tactically, it can sharpen it:
- Expose Blind Spots → Ask the model: “Argue the opposite case” or “Outline what I might be missing.”
- Test Strategy → Frame prompts like a debate: “If I present this plan, what objections would an experienced CFO or regulator raise?”
- Scenario Planning → Request multiple future pathways, not just the most likely one. Leaders get a spectrum, not a single “answer.”
- Structured Frameworks → Run SWOT or pros/cons/unknowns lists through AI. Instead of narrative spin, you get structured thinking aids.
When you prompt with discipline, avoiding any bias within your prompts, the AI shifts from shepherding you into conformity → to a sparring partner, stress‑testing your ideas before the real world does.
Action Steps: Don’t Be a Sheep
By now, I hope you see the risk I’m pointing to. This isn’t about boycotting AI, it’s about using it tactically, as a tool, not outsourcing your mind. Here’s how to keep your critical edge, avoiding sheep behaviour, echo chambers, and hype traps:
- Challenge Your Perspective
Don’t just ask for validation. Explicitly request counterarguments.
Example: “What are the strongest reasons against my view?” - Prompt Smartly
- Skip loaded asks like “prove I’m right.”
- Use neutral frames: “Summarise perspectives for and against.”
- Ask for nuance: “Outline three approaches with pros and cons.”
- Check the Source Trail
Always ask for citations. Don’t take them at face value; AI often hallucinates journal articles. Read the references yourself and confirm they exist. - Watch for Hype
If it calls someone a “genius,” “visionary,” or “world-class,” pause. Is that grounded in evidence, or just persuasive spin? - Compare Across Models & Medium’s
- Compare across multiple AI models.
- Verify evidence strength with tools like Consensus
- Best of all, check with human experts.
- Normalise Discomfort
If every answer feels agreeable and easy, you’re probably in an echo loop. Seek friction. It sharpens judgment. - Keep Your Agency
- AI is an assistant, not an authority. Final judgment stays with you. Write down your reasoning for decisions, not just “the AI said so.”

✅ Check the source trail → Verify citations yourself. Watch for hallucinated studies.

✅ Compare outputs → Run the same question through another AI or a human expert.
✅ Normalize discomfort → Easy, agreeable answers = echo loop. Seek friction.
✅ Keep your agency → AI assists. You decide. Always document your reasoning.

- Present both supporting and opposing perspectives, with at least one concrete example each.
- Highlight possible biases or blind spots in my framing, and explain how my framing may influence your answer.
- Do not assume my request is factually correct; evaluate it critically.
- Flag any hype or exaggeration (e.g., “genius,” “world-class”) and rephrase in neutral terms.
- Cite evidence or references where relevant, prioritising peer-reviewed or authoritative sources, and warn me if a citation may be unreliable or fabricated.
- If reliable evidence is lacking, state this clearly instead of speculating.
- Where possible, outline multiple approaches with their pros and cons, not just a single answer.
- Maintain a professional, neutral tone, avoiding flattery or deference.
